The Boring 80% Starts Here: The Pre-Production Marathon
Innovation rarely dies in a lack of ideas. It dies in pre-production the manual stretch between an approved concept and a machine-ready asset. The most expensive problem in innovation is the friction of execution: the manual handoffs, fragmented design and pre-production tools, compliance loops, and email chains that stand between a brilliant innovation concept and a product that lands on the shelf. Ziqian Shen spent fifteen years watching strong ideas survive on sheer human force. Now she is building the infrastructure to end that manual grind the gap CR8 AI was made to automate.
Automating the Unglamorous Mechanics of Brand Growth
As Co-Founder and COO of CR8 AI, Ziqian automates the unglamorous mechanics of global brand operations. She is not an outsider theorising about the problem she spent her career inside the machine at Unilever, Lindt, Coca-Cola, and Amazon, standing exactly where operational bottlenecks suffocate innovation and slow down value delivery. Today she replaces fragmented manual processes with intelligent workflows that turn strong ideas into measurable commercial reality.
What sets her apart is simple: she has lived every pain point CR8 AI solves, solved each one by hand first, and then learned the technology to solve it at scale.
From Doorstep Rejections to Global Marketplaces
Her foundation did not begin in a boardroom. She left a coveted seat at Ogilvy in China and moved to the UK to start over, knocking on doors and selling broadband to strangers. That proximity to rejection wired her commercial instincts.
“You don’t understand a customer from a deck. You understand them at the door,” Ziqian says.
That customer obsession became her operating system. It earned her a rare place on the Unilever Future Leaders Programme and Unilever is where she learned the secret sauce that has driven every channel win since: physical presence. By maximising the visibility of product displays and pairing them with a compelling claim, she drove double-digit growth for a premium deodorant brand in an otherwise flat market.
At Lindt, she managed retail fixtures across every shape, size, and product type, into every retail channel, and ran the co-pack gifting portfolio the Christmas boxes and novelties, including a teddy bear in a Christmas jumper that still returns to shelves each year and was featured in a national gallery. As a key contributor, she helped grow the Lindt Christmas brand from top ten to top three in two years. But landing those products meant living the pain firsthand: fragmented, manual design and pre-production processes and endless back-and-forth compliance checks. These are the exact bottlenecks CR8 AI now removes.
At Costa Coffee, part of Coca-Cola, she took on physical execution in a handcraft environment, where every franchise partner operated with different constraints, from store footprint to labour. She standardized the playbook and simplified recipes and operating procedures, working shoulder to shoulder with regional teams and system partners and sometimes pulling shots behind the bar herself, co-created a “blend in the cup” solution that stripped out steps, waste, and queue time while fitting partner’s operations. The festive drinks she launched set a menuboard penetration record and became seasonal classics. The insight came from her own hands, not a spreadsheet.
At Amazon, her obsession scaled to millions of shoppers. In the EU, she mapped how customers browse, compare, and decide in high-consideration categories, then built insight-driven promotional calendars and guided-buying experiences that removed evaluation blockers and lifted conversion. Taking an adventure to Japan, she joined the leadership team driving the fashion marketplace, travelling to China to sit with sellers, hold the products their pages could never quite convey, and hear their real blockers.
“Data tells you where the pain is. Only the customer tells you how it feels,” she notes.
Acting on that, she and the operations team built automated solutions that surfaced opportunities to sellers, deepened selection, optimised the promotional mix, and personalised the onsite experience.
launching the ‘Fashion Big Sale’, a new event that set records and proved automation could run massive campaigns at a fraction of the manual cost. Every win shared a hidden tax: the execution still demanded gruelling manual effort. The system itself was broken.
Replacing Human Heroics with Intelligent Infrastructure
Amazon also gave Ziqian the missing half of her toolkit. Working alongside operations and technical teams to build those automated solutions, the deep operator who had solved these problems by hand learned how to solve them with technology. Amplified with lived domain expertise, is why she is convinced no one is better placed to build this product.
She partnered with a former Unilever global vice president to launch CR8 AI, an enterprise execution platform that built for the pre-production gap, collapsing fragmented execution supply chains into a single intelligent workflow, turning approved concepts into machine-ready, print-ready outputs. A free-standing retail display that once took weeks to reach print can now be sent in hours.
“Physical execution is full of boring, overlooked problems, scattered across teams who solve them through manual handoffs and almost no shared coordination,” Ziqian says.
She is clear-eyed about the market. Companies buy shiny technology without defining the problem it solves, she warns, and a third of AI projects will likely be scrapped in the coming years because the business case was never clear.
“Start focused and iterate relentlessly. The teams who ship a wedge beat the ones who plan the whole picture,” she advises earning operational trust by fixing the mundane first, proving value before touching a business’s core assets.
The Architecture of Execution
The messy middle will always exist. The difference now is that the slow, long, tiring manual process is no longer required to push innovation across the finish line. By turning fifteen years of manual insights into an automated system, Ziqian is giving brands back their time and margin.
She is now raising capital to scale CR8 AI globally, and actively connecting with founders, investors, and partners to learn from other builders, share the operator scar tissue behind CR8 AI, and help turn AI ambition into systems that actually execute.
“The courage to build something from nothing usually comes from standing close enough to someone’s struggle to feel it as your own,” she says. She built her career at the door, listening. Now she is building the systems that open those doors at scale.
